Zara writes sales pages and email sequences for SaaS and e-commerce brands. She's now booked five weeks out and has stopped taking one-off projects under £2,500.
Background
Zara was a content marketer at a Birmingham SaaS startup on £34k. She'd been writing landing pages and email sequences as part of her job and noticed her freelance peers charging multiples of her hourly rate. She started taking weekend projects to test her market price.
The spark
Zara picked up her first £150 landing page brief on Upwork while still employed full-time. Within three months she was billing £2k a month on the side and hitting her HMRC trading allowance.
First real sale
Her first 'real' client (£1,800) came from a cold pitch to a Birmingham agency she found on LinkedIn. They referred her to three more brands in the same quarter.
The turning point
Month 14, after a late-paying client almost wrecked her cashflow, she sent every new client a contract with 50% upfront and 7-day terms. Average days-to-paid dropped from 38 to 11.
Scaling without overhiring
She incorporated at month 18, raised her minimum project to £2,500, and started offering monthly retainers. She now has six retainers covering her fixed costs before any project work.
Where it is today
Zara M. Studio bills £142k a year, has two regular contract editors, and Zara takes every Friday off for client research and study.

Challenges & fixes
Problem · A £6.5k invoice was 67 days late. Zara had no upfront deposit terms and no late-payment fee clause. She missed a tax payment as a result.
Fix · Rewrote her contract: 50% on signature, 50% on delivery, 7-day terms, 8% statutory interest after 30 days, named credit-control process. Days-to-paid dropped to 11.
Problem · Her first retainer client asked for 'a few small things' weekly. By month 3 she was working 25 hrs/wk for a £1,500 retainer.
Fix · Switched to a tokenised retainer (X tokens/month, 1 token = 1 named deliverable). Anything beyond is billed separately. Same client, same money, half the hours.
Problem · VAT registration coincided with two big launches. Zara worked 70-hour weeks for two months and lost a retainer because of slow delivery.
Fix · Capped active projects at 4 concurrent + retainers. Brought on 2 contractor editors paid per project. Output went up, hours went down.
The playbook
Non-negotiable since 2023. Filters out clients who can't or won't commit.
Six retainers at £1.5k-£3k each cover rent, contractors and software. Projects are profit.
£2,500 minimum. Anything smaller goes to a vetted referral partner for a 10% finder's fee.
No client work. Client interviews, market reading, internal systems. Has 4x'd her own conversion rates.
“Late payment isn't a client problem, it's a contract problem. I had the wrong contract.”
“Retainers are the boring revenue that lets me say no to the bad projects.”
“The day I raised my minimum to £2,500, the quality of every enquiry changed.”
What worked
- Upfront deposits killed her cashflow problems overnight.
- Retainers covered her base costs so projects became upside, not survival.
- Saying no to sub-£2,500 work was the fastest way to raise her quality of clients.
Zara’s advice to founders starting today
- Take deposits. Always. From day one. No exceptions.
- Stop charging hourly the moment you can. Sell outcomes, not hours.
- A retainer doesn't have to be huge — it has to be reliable. Six small retainers > one big one.
- Get a real accountant before you incorporate. The 6-week head-start on structure is worth thousands.
What’s next
Zara is launching a 6-week paid programme for in-house marketers wanting to move freelance — £1,495/seat, capped at 12. Long-term she's productising her email-sequence framework into a fixed-scope £6.5k engagement that she can hand to a senior contractor.
